Why Initiative?

The analysis of the state of FINA’s architecture from the aspect of the theory of Enterprise Architecture framework showed the following shortcomings:

  • there is no complete digital description of the company’s business, made according to a specific global standard for building Enterprise Architecture,
  • documents describing the company are stored in many places (files, databases) and are not made according to one specific standard,
  • data is not interconnected, which leads to the impossibility of effective programmatic search and access for relevant information in a quick and easy way, which prevents quality preparation for the execution of changes,
  • documentation of the developed applications/services is incomplete, and the software as the basis for storing it is outdated, which leads to difficult maintenance, and this problem is especially highlighted when employees leave the company.

The conclusion of the analysis, it is necessary to launch an initiative to build the company’s architecture and define a new organizational unit that will be in charge of building and maintaining it.

Risks of Initiative Realization

Before launching the project, a risk analysis of the initiative was carried out, which showed:

  • lack of knowledge of Enterprise Architecture theory and EA tools skills, FINA employees do not possess the necessary knowledge and skills and it will be necessary to complete education for them,
  • analysis of the scope and complexity of the project, showed that it is a very complex and high-risk project in terms of success and quality of execution, it was concluded that it will be necessary to hire an external supplier

Engagement of Quantum Consulting

Quantum Consulting company with many years of experience in providing services of design, construction and implementation of Enterprise Architecture was hired as an external supplier.

Initiative Plan preparation

After the establishment of the joint QC and FINA team, a plan for the implementation of the initiative was defined:

  • selection of general standards as a basis for building architecture
  • choosing a software platform for architecture design and modeling
  • training of FINA employees for selected general standards and selected platform
  • establishment of the Department for Enterprise Architecture design and maintenance
  • design of meta models in the selected software platform in accordance with selected general standards, as the basis for the FINA standard for the design of the company’s architecture
  • redesign of the Software Application/Service Development process, defining sub-processes and the role of using the company’s architecture in the development or modification of applications and services
  • training of employees for architectural design according to the defined FINA standard

Initiative Realization

The plan was realized by the joint work of QC and FINA employees in accordance with the time schedule and all defined goals of the initiative have been fully realized.

  • the TOGAF framework and the ArchiMate notation have been adopted as standards/basis for defining FINA standards for building a company’s architecture,
  • for the software platform for building architecture, after a detailed analysis of the best platforms from the Gartner Leader Quadrant, ADOIT BOC Group platform was selected,
  • a new organizational unit was defined, the Department for “System Architecture”, with jobs and competencies of employees
  • the content of the FINA architecture for the business, software, data and technological layers is defined,
  • in the ADOIT tool, metamodels have been designed in accordance with the ArchiMate standard, and training for the use of the same has been carried out, the defined metamodels form the basis of the FINA standard for building the company’s architecture,
  • the process of Software Application and Service Development was redesigned, by incorporating the ADOIT tool into the process, as a platform for searching all relevant data of the FINA architecture necessary for efficient development.

Value for FINA

By implementation of Its architecture, FINA gets the following values:

  • the digital company model (Digital Twin) will be established, digital description compliant with TOGAF, that provides a transparent, fast and accurate insight into the company as a whole (comprised of business capabilities, processes, applications and ICT infrastructure resources),
  • the use of architecture enables quality and successful realization of goals such as management of business capabilities and/or application and/or ICT resources of the company, optimization of operational operations, digital transformation of the company and change of the business model in accordance with the company’s strategic goals,
  • the goals can be achieved efficiently, with the full realization of all defined requirements, lower costs and without the risk of failure,
  • through the execution of the project, FINA has created business capabilities and established resources for the design and maintenance of FINA’s architecture.

The new EA capabilities established during the project, will enable effective planning and safe and high-quality implementation of future change initiatives. Quality strategy and implementation of future changes will enable FINA long-term operations, with high profitability and competitiveness.

FINA Team Members’ Opinion on the Contribution of Quantum Consulting

The high level of expertise and experience, as well as the dedicated work of Quantum Consulting employees on the tasks they undertook, resulted in timely and quality execution.

Their advice made it much easier for us to learn the standards and design of the architecture models (according to the ArchiMate notation) on which we worked in parallel with them.

This way of working has brought our abilities to a level that now allows us to work independently on the design and maintenance of FINA architecture, as well as the effective preparation and implementation of initiatives for the future changes.
